(19,997 characters)Now with these new snow tires, it just moves. And then that's done. Then everything's done. All right, everybody. It's like second snowfall, heavy big snowfall of the year or I don't know how many inches we got. Probably uh I'd say at least 5 in. I don't know if the light's picking me up or not, but we got the sledge running right now. Kabota's running right now. We'll eventually fire that one up. I'm a little early cuz it stopped snowing. So, we could start a little early if we wanted to here at the school at these schools. And we got some other schools that were that we do, too. So, but those don't go till midnight and it's only like 10:30 right now. So, what Oh, but that's running. Oscar's on his way with Alex. This is mine for right now. and then and uh one of Alex's buddies will take that over. So, but that's what our game plan is. Ah, shoot. I didn't even think about tires for the sledge here. But yeah, if we one's really flat, we'll have to remember to air it up or go to a gas station and air it up. I didn't even think of that beforehand. Otherwise, I would have done that yesterday when it didn't snow. Well, but it's here nor there. It's already said and done. So, yeah, it's just our issue with that. So, but all right, I'm going to get this cleaned up a little bit back here for the janitors so that way they like us. Your two hands are only going to make you so much money during this life. And if you depend solely on what these two hands can do for you, you're capping out your the maximum amount of income that you can potentially make throughout your lifetime because it's limited by what you can accomplish as a solo person. Today I want to show you one of the key things that I found to absolutely transform everything I've done and I've implemented in across all boards of all the businesses that I operate to this point that has taken me further and it's the same key that I've seen other companies do and that is creating the systems that run the business that operates everything without you forcing without forcing you to actually be present. This is the absolute key to success. You see, your two hands will get you so far and they'll make you typically the most money. So, when you just are a soloreneur, you'll be able to make more money on your own than if you have two guys working for you, you'll you'll grow higher, but your profit margin will shrink. So, the more people you have, the more your profit margin shrinks. Your profits will always be the best when it's just you, yourself, and I, okay? cuz you're the only person responsible. You're probably driven harder than anybody else. You probably want it more than anybody else and you're willing to forego everything and work harder than anybody you ever even know. And that's fine. But you got to realize that that is you. And the person that you hire is not going to have that same drive and motivation to make you money as you are to make you money. So although you now have two people in your company, the profit isn't going to be double. It's going to be a smaller portion of that. But now imagine if you have a 100 people in the company. Your profit margin is shrinking. But the amount of profit itself is growing. And it all depends. Now this is this is not always true. This is not always true. It all depends on the systems that you implement. And today I'm going to actually walk you through. You're going to watch us go snow plowing. I won't be in the snowplow video, but I'm going to jump in throughout this video and tell you about the systems that you are seeing in real time happen without even realizing that the systems are there. It's going to be a fun video and it's going to be one of those videos where it's going to be hopefully an aha moment for some of you guys. Some of you guys that want to take this and you want to get to that next level. This video is going to be one of those things where ah I get it and other guys are going to be like I was doing too much talking. I want to see more hacking on the duct tape. You guys the ones that wear the plastic helmets and need the drool cups. Go watch one of the other channels. For the guys that want to grow their business, this video is going to have the potential to be that that click, that aha thing. So, let's dive into it. >> All right, everybody. It's uh another day. Yeah, we got snow overnight. Now I need to go through or now it's refuel and grease everything and check over everything, make sure stuff's not broken from the event and whatnot. It this thing work like a dream. Him. Me learning how to plow with backing up with mirrors. I know every like most people who have a salter on the back, they know how to back up with their mirrors. I'm not used to it. I'm used to seeing through the back window to back up. So, it was a learning curve for me, too. But that was another reason I didn't really film cuz I was concentrating on not hitting things. But yeah, now I got to swap to Sam's truck cuz his has the bulk tank on it. Mine don't have the bulk tank anymore. Erica's short bed. You have to pull it out for salter and BSI and all that other stuff. So, take you along and go out, go through the equipment, refuel everything. All right. >> System one, break your company down into its components. Identify the different components that make your company what it is. What operates it? For us, example, we've got to have maintenance, we've got to have bidding, we've got to have sales, we've got to have management. All of these different components of our company are broken down. And then system two is find someone that has a natural inclination to handle those systems, put them in place. Now, train them to become the best version of themselves they possibly can be, and put the belief in them that they have that potential. A lot of guys don't believe that they can pull it off, but they actually can pull it off as long as they have a cheerleader in their back corner telling them they can do it. System three, identify potential in people, not just the natural inclination. System two is find the natural inclination, put them in place, but then identify the potential of people. What do what does what do people have in themselves that they don't even know they have in themselves? What you just witnessed with Zach saying that he was learning how to operate that plow truck is Alex and Timmy and I believing in the potential of Zach to become the next operator of that piece of equipment. He doesn't even know he's he can do that, but we've seen and identified that he has that potential. So, those are the first three systems you need to do. Break your company down into its different components. Find people with a natural inclination to manage those components. Put the belief in themselves that they can handle that. monitor them, train them, but then also look interior at the people that you have and then look at their potential to grow into the next step. All of these are systems that once you start to naturally integrate, you identify, you can start to figure out how to make that copacetic. I hope that makes sense. But let's go back to this job site. >> All right, we have reached Sky View. I got to fuel up this, but I don't got to grease this cuz it's got an auto greaser on it. it. But I do got to grease the mech and the ASV. At least they're both kind of convenient here. So I can Mech's fuel is right here. So ASVs I just got to pull up right here and it's on that side. So everything's in order. I don't got to flip-flop like I do at North High cuz everything's backwards there or because everything's on the opposite side of the of everything other than the K Cabota big kabota skid. on this side as well. But the other two loaders, it's on the opposite side in for fueling. So all right, that's a wrap on this fueled and grease. That fueled and greased. than that. Just fueled. Auto greasers are nice. There's uncertain things, but they then it kind of negates you looking at stuff and making sure you're not like like we had it last year. Here, I'll show you. The auto greaser on on the loader last year wasn't auto greasing in a certain spot and it was causing pressure to puke out. So, there's pros and cons to auto greasers. There's it's nice if you got to try and get into some weird places, but if they're easy access, just pick up a grease gun and they're not hard. You can get the auto grease guns and there's plenty of different brands make them. And then otherwise, if you like don't want to worry about batteries, hand pump. But enough of me rambling and enough for me trying to explain stuff. Well, technology is not working. So, we are here at North High. I got to fuel up grease this. Oh, excuse me. I got to fuel up and grease this and fuel up and grease that. Now, it's just a matter of greasing all this stuff. So, Everything's all fueled up now. Now it's just a matter of going back down the line greasing everything. So everything's greased. Now we just got to go find the other K Cabota and then that's done. Then everything's done. All right. On the last piece of equipment today, the K Cabota that's dirt monkeys is we have all like dirt monkey does all of the uh St. Paul schools with trucks and the skid and that's ours and then Stan all of Stan's equipment does all the uh Oakdale schools cuz the loader's his ASB he C Kabota skid and the uh mech the K Cabota loader those are all stands. This is Tim's butt. I still got to fuel it and grease it and stuff. So, oh, maintenance. But this is one of our St. Paul accounts once that this skid stay uh stays at does stuff and then uh we trailer it to another site that does skid stuff too. But when the snowstorms hit, but that's yeah, another thing. But all right, it enough of me rambling. Enough of me blinding you guys with the street light cell. Time to repeat the process of fueling and greasing. All right, what you just heard Zach tell you was backup plan, which was something you didn't even know you didn't even know. And we're going to cover that. But before we jump into backup plan, we're going to hit system four and system five. And system four is one of the most difficult things for you entrepreneurs to tackle, I think, by far. And that's the ability to identify your own weakness. You know where you're strong at and you focus on that and you concentrate on that and that's perfect. That's the way to build an empire is to always focus on your strengths. But you have to fill in your weaknesses. And I know what my strengths are and I know what my weaknesses are. And my weakness, my ability to identify that I need help in is the fact that I am a I'm a ram forward. two steps forward, one step back kind of a guy. I want to go go go. I want to hit everything as absolutely hard as I possibly can, as fast as I can and get everything done and keep moving forward. And that is a flaw because that can lead to mistakes that could easily be corrected before they become mistakes. So to fill in the gaps is Timmy. Timmy is the antithesis of me. Timmy is analytical. Timmy Timmy looks at all of the details. Timmy slows me down. And here's what you've got to do. You got to fill in the gaps. And this is going to be very difficult for some of you guys because it's the opposite of who you are. And you want it your way when you want it your way. But the antithesis of you is the balance. And this is where everything grows slow steady. Everything rises. instead of two steps forward, one step back, and then maybe having some mistakes and even going further, everything just keeps going onward and upward. So, where I'm always driving and pushing forward, Timmy is analyzing what is the risk, what's the cost, what's the benefit, how what's the easiest, what's the the the most succinct way to get there. And here's what you've got to do. You've got to respect that difference in those people and give them the leash they need to become what they're doing. That's system four. Analyze yourself, find out what your own weakness is, identify it, and then balance it out. System five, harness the superstar. System five is ride the bull. Find people that have just this rockstar instant quality and then drive that into them more. That's Alex. Alex is exactly like me. He's just he's he's like me when I was 20ome years old. He just wants to go and that is a superstar that you've got to harness. So you you're going to find superstars in your business. Give them the leash to become the absolute best version of themselves they possibly can. And then at times you're going to have to be the person maybe going let's let's dial that back. And then now let's go on to backup plan. I don't even call this a system backup plan. And what you heard Zach talking about is the fact that we've separated our company into different components entirely to different companies. So Dirt Monkey, which I own part of, I own a I own with Timmy, is a complete different organization as the snowplow company that I have all on my own. And these are just backup plans. So whatever you do, you should be as you're planning your business moving forward and going forward, you should also always every step of the way look at what do I have to do to ensure success and what systems do I have in place in case things don't go the way I want them to. What's my backup plan? Now, in our case, Zach identified the backup plan for you. We have Dirt Monkey which does a lot of the snow plowing and then I have a separate branch of equipment, everything ready to go so that we can continue to operate separately if worst case scenario ever comes to fruition. But let's dive back in and see how Zach is doing out on this out on this uh site. We're all done, all wrapped up. So this was the last thing. Now I just got to return this truck to the yard. All right. And then I'm done for the day. At least I think. I don't know. All right. Good evening, everybody. Freaking we're going to We got snow for Hasn't snowed in like two months here. So, but now we got snow. So, I'm going to put you guys up here probably in the corner of the cab here. And we're going to do a long push from here all the way down to the end and see how far we get. So, stand by. That's amazing. And this stuff is like snowman stuff underneath this white fluffy stuff on top. So, yeah, as you can see, yeah, it it's chunks. That thing's just pushing it like no other. All the way up there, all the way down here. Or all thanks to those uh I call them Nokian tires. They're probably it's I know they're Haka Palolutis or whatever Stan says is but it Noki and Haka Paluti they both make a good tire or they're awesome brand. They move snow. They're snow tires. So, we got all three of us here or loader's been pushing it down to me. Yeah. And the other Kabota's been pushing it down from up there cuz we got to shove it over here. And I'm the only one that's got the high reach and the traction. That one's not doing the greatest on this slick ice that's underneath all this stuff. You scrape off that snow layer and just gets no traction. Number seven, refine your systems with constant feedback and support. What that basically means is you should be constantly improving these systems. If you're wondering why you're seeing Zach only in this video, it's because while I'm out of town, Zach is automatically moving into film mode. He knows that's part of his responsibility, but he didn't know that years ago. It took constant feedback and support and training to get him to understand that when I'm gone and not able to film, he automatically takes over. And you don't see Tim or Alex in this video because not because they're not plowing. They're actually running the entire operation. They're running the entire dirt monkey operation as well as all of my equipment. And that means they're scheduling everybody. They're making sure that all accounts are taken care of. They're getting the feedback from all of the customers. Everything is falling in place. But that is because it's been a coordinated effort between Tim, Alex, and I to create the systems. And then independently, I've created systems with the guys to make sure that it's off from Tim and Alex's plate. Like the filming, they still oversee it to make sure that it happens. But Zach knows that that's solely his responsibility and his responsibility alone to be able to do that. And that all comes through support and feedback. So system number seven is support and feedback and constant monitoring and improvement to make sure that everything operates the way it is. You can't just build the system and walk away from it. You've got to build the system. You've got to refine the system. You've got to constantly improve the system. And that's how you get to the point where these things operate without you, even better than when you're there. A lot of times I'll come into a job site and because I'm stepping into the job site, the system gets disrupted because they think it's automatically, oh, boss is here. I've got to change things. I'm waiting for feedback. I'm waiting for this, that, I got to understand what he's going to say. And they know everything. So when I step into that role, I'm actually not making things better at that point. I've created all of the systems that make it completely autonomous. And so these guys do better knowing that they the responsibility falls 100% on their shoulders. They rock and roll. All of these guys absolutely become superstars because they're in their own element. They know what they're doing. They have that responsibility and the belief that they can handle it is inside of themselves. And the belief that they can handle it is with the rest of the people around them. create those systems and your company is going to absolutely grow and allow you to do more things than just that. For example, Frankie, you don't see Frankie in any of my snowplow videos because Frankie, we we nicknamed him the construction butler, but he handles all construction related matters. So, anytime we need a cabin modified, windows installed, a new uh an addition thrown onto a house, a porch, a deck built, anything like that on any of our properties, that's all through Frankie. My Airbnbs uh that I or my Airbnbs that I have, that's all created through systems that manage themselves. I'm not going up and monitoring the I have, in case you guys didn't know, I have a whole bunch of Airbnbs that I've bought, built, and rent. So I just some of you guys know that but some of you guys don't. But they manage themselves. I do nothing except for emergencies coming in just in case something happens. Every single thing whether it's construction, snow plowing, landscaping, running the dirt monkey shop. That's all ran by systems. You hear all that dinging going on? That's because the the team, Timmy, Alex, and Tommy are developing the systems to make sure that all of the ads are running properly for the Dirt Monkey shop for our next giveaway. Every single one of those dings that you heard was Timmy, Tommy, and Alex designing ads, running running the marketing, and creating the systems we need to keep that shop running effectively. So, in real time, you're witnessing all of these systems operating while I'm busy talking to you guys and trying to help you guys refine your own systems and build your own dream. I want you guys to be absolutely successful. And the reason I do this is because I had a dad that drove this into me. He always told me, "Son, you have the whole world in your hands. It's just your decision what you want to do with it." And a lot of you guys, you don't have that. A lot of you guys don't have that support structure, but you still can do it. And maybe you just need someone like me looking at you and telling you, you got this. I believe you got this. I believe you can do this. And maybe you just need a sense of direction. And I hope I hope this video has given you that sense of direction.…
